Rotted Transom repair ideas?

Hello everyone I'm new to this forum. I have kind of a problem on my hand here. My wife's grandfather had a 1976 Sea Ray SRV190 233hp. The boat had a problem with porpoising from the day he got it. He put sandbags in the bow to help but didn't work. Instead of putting trim tabs on the boat, he decided to have a custom driveshaft made between the engine and outdrive and he moved the 351 about three feet forward in the boat. He died shortly after. The boat sat for a few years and was recently given to me. I'm in the process of trying to get it seaworthy again but have ran into a problem. The transom is badly rotted and very spongy on the boat. WHAT CAN I DO??? I think I'm going to remove the out drive and place a 3/4 piece of plywood inside the boat on the transom and use wood screws to hold it to the existing wood. Then make supprt praces to help support. Has anyone tried this or is there a better method to repair this? Any help would be greatly appreciated.

This thread should give you a step by step of how to properly repair a rotted transom. I would not proceed with your stated plan. If you aren't willing to do the repair properly you should pass on the boat. Your planned repair will result in a very unsafe boat and unreliable performance.

If it is soft it needs to be torn out and replaced.
