old boat 1991 220 DA
Engines
5.7L 260HP mercruiser
any suggestions I have an approximate cost of between 5 and 7 k to fix it by replacing the transom or 1500 dollars to put some new gel in it to harden it up but that doesn't meat there isn't any rot any where else. I'm not going to do this myself as its too big of a project for me. any thoughts?

What is the boat worth? How bad do you want to keep it? Do you know the extent and location of the damage? It’s going to be a crap shoot.

Sorry to say that if it’s the 1991 220DA in your profile that the repair probably exceeds the value of the boat. That doesn’t mean it’s not worth doing as long as it’s mechanically sound and you plan to keep it a while.

If you sub it out I would have an agreement in place where you have the opportunity to put a stop to the work if you decide to not proceed in the event more rot is found in the stringers.

how did you discover the rot? There’s also a chance it’s not spread too terribly far if it’s localized to a thru hull or something.

that is what the mechanic said but new boats are 140k more than fixing this still its a crap shoot anyone want to buy a fixer upper? Im afraid all I have is the outdrive aand engine plus the trailer may 3k tops.

You don’t have to go new. There are a lot of good boats out there for 20k ish.

I had a boat with a bad transom. Outboard pushed the mounts right thru. Somehow kept the motor from falling off and got it back on the trailer. 4k to fix, that was in the early 90's so $5k-$7k today, doesn't sound too bad. I ended up doing it myself (leaned a lot), but also discovered the rot was throughout the boat, stringes, bulkheads, seats everything.

Part it out for the motor and outdrive, then start over. Get a survey regardless of what anybody tells you.
