1989 220DA Rotted Transom

1989 SeaRay 220DA. Full electronics. Sirius,Lowrance Elite5, RayMarine Ship to shore.

Looking for advice on how to start cutting out inside fiberglass on transom.
After removing the Motor and Outdrive I discovered what I feared.
The wood is rotted, more so on Port side, Lower bolt has been leaking for sometime.
Fiberglass is in nice shape. I'm looking for any help in where to start to repair.

There was an excellent post with pictures on CSR a couple of years ago.

The short, not even Cliff Notes version, is that basically you don't care about the inside fiberglass because you are going to remove it, and then scrape the rotted transom out being careful not to damage the outer fiberglass and gelcoat. Once you get it clean you need to take plywood and re-fabricate the removed core. Once the pieces are cut they need to be laminated and glued (with epoxy? resin?) and clamped through the outdrive opening. When that's all done, you fiberglass the new inner transom with cloth and resin, clean it up and paint with bilge paint. If you have to drill holes in the new play wood do that after everything is done using the holes in the outer fiberglass as guides. Once drilled mix up some epoxy and paint the interior of the drill hole to seal it.
